Reference: the 5 Outcomes cheat card and career ladder
Print, pin, use forever
This lesson is different — it's not for reading once, it's for using daily. Everything below is a reference card: the 5 Outcomes, the career ladder, the 7 Laws, and the two habits (daily audit, weekly review) that turn the Operating System from theory into muscle. Pin the outcomes card above your monitor. Reread the Laws on Monday mornings. Run the audits on schedule, forever.
Card 1 — the 5 Outcomes
| Outcome | Definition | Measure | You contribute |
|---|---|---|---|
| O1 Listing Won | Seller signs a Listing Agreement | Listings signed/quarter, conversion rate | Prep, CMA, follow-up |
| O2 Listing Sold | Signed listing closes — deed records | Sell-through, DOM, on-time close rate | Launch, marketing, contingency tracking |
| O3 Buyer Represented | Buyer the team represents closes | Buyers under contract, fall-out rate | Lead response, BRA, showings, lender |
| O4 Trust Earned | Past client returns or refers another | Repeat rate, referral revenue, NPS | Anniversaries, content, outreach |
| O5 Operations Clean | Zero compliance fails, missed deadlines, wire fraud — ever | Audits, late closings, incidents (target = 0) | File audits, BRA, wire verification |
Card 2 — the career ladder
| Level · window | Pay | Bar to clear |
|---|---|---|
| L1 Task Operator · 0–6 mo | $5–8/hr (~₱46k–74k/mo) | 30+ error-free CRM updates/wk · 20+ emails triaged · daily brief + EOD wrap · zero compliance failures |
| L2 Outcome Owner · 6–24 mo | $8–14/hr (~₱74k–130k/mo) | One outcome, no supervision: O1 >40% conversion · O2 100% on-time launches · O3 <5-min response, set-to-show >70% · O4 referral revenue +15% YoY · O5 zero incidents |
| L3 Pipeline Architect · 24–48 mo | $14–22/hr (~₱130k–204k/mo) | Ships 1–2 measurable improvements/quarter · hires + trains an L1 · cross-trained on 3+ outcomes · inheritable documentation |
| L4 Operating Partner · 48+ mo | $22+/hr, equity or profit share | Ops P&L · manages REVAs + vendors · negotiates contracts · ships 1+ new revenue line/year |
After L4: exit, within 12–24 months — your own business, equity in a real estate operation, or a broader ops role. The program supports the exit; "career REVA" was never the plan.
Card 3 — the 7 Laws
- Outcomes over activity — no outcome, no task
- Speed over perfection — ship AI-drafted with light editing; done > perfect
- Surface mistakes within 1 hour — "Here's what happened, here's the fix, here's what changes"
- Wire fraud is zero-tolerance — phone-verify every instruction via a separately-sourced number; one failure = grounds for termination
- BRA hygiene before every showing — no signed BRA, no appointment
- AI disclosure when client-facing — "Prepared with AI assistance, reviewed by [name]"
- Sleep is part of the job — burnout is a fireable failure mode
Habit 1 — the daily outcome audit (60 seconds)
Habit 2 — the weekly self-review (10 minutes, Fridays)
Log: hours spent per outcome (O1–O5) and on busywork · % of time on outcome work · mistakes surfaced (must equal mistakes made) · Law violations (target 0 — if any, which Law and what changes) · did you sleep on schedule (Law 7) · the L-level you're honestly operating at, with evidence · one thing you'll start next week · one thing you'll kill.
The Outcome Sorter prompt
"You are my Outcome Sorter. I'll dump in task lists; classify each task by outcome. The 5 Outcomes: O1 Listing Won (seller signs a Listing Agreement) · O2 Listing Sold (listing closes, deed records) · O3 Buyer Represented (our buyer closes) · O4 Trust Earned (past client returns or refers) · O5 Operations Clean (zero compliance fails / missed deadlines / wire fraud). For each task reply: TASK / OUTCOME (O1–O5 or KILL) / REASONING (one sentence). Rules: multiple outcomes → pick the dominant one. No clear map → KILL. KILL means 'produces no measurable outcome,' not 'bad.' Be ruthless — operators kill busywork. Wait for my list."
Run it weekly on your real task list, then adjudicate its calls yourself — the disagreements are where your judgment sharpens.
Do this now
Three set-ups, 25 minutes, all portfolio-grade. One: create the daily audit and weekly review as templates in Notion or Google Docs, and fill in today's audit. Two: save the Outcome Sorter prompt into a real Claude Project and feed it your current task list. Three: complete your first weekly self-review using this week's data, honestly — including the L-level you're actually at.
Export the filled weekly review as week1-self-review — that's your course artifact. Then go to the PHVA platform's events page and register for a live training session; bring the review with you. That's where paper knowledge starts becoming placement-ready skill.
